Maybe you should procrastinate more

There are countless articles and books about overcoming procrastination, offering hundreds of techniques for doing so. But maybe procrastination has been given a bad rap. Maybe it’s not something we must always defeat.

We procrastinate because it serves us in some way. We resist doing things for a reason. Maybe we’re not ready and need more information. Maybe we need help. Or maybe we would be better off letting someone else do it.

If you procrastinate, ask yourself why? What’s the message? What is your subconscious mind telling you? If you need more information, go get it. If you’re not ready to address the jury or give the speech, practice. Burn the midnight oil. Do what you have to do.

If procrastination is hurting your reputation or income, you need to do something about it.

Otherwise, don’t sweat it.

In school, I routinely put off writing papers and studying for exams until the last minute. But I got them done and got good grades. No harm, no foul.

Okay, maybe I could have gotten even better grades if I didn’t put things off. But I enjoyed the challenge of getting a good grade on a paper I wrote in two hours that other students wrote over six weeks.

Plus, procrastinating gave me a great excuse in case I did get a bad grade. “Hey, I barely studied!”

But I was a kid. I’m not recommending this strategy for operating a professional practice. “Sure, we lost the case, but hey, we did pretty good considering I did no discovery.”

Yeah, not so much.

If procrastination is hurting you or your clients, fix it. Immediately. Otherwise, when you find yourself putting off something, figure out why and learn from it. Listen to that inner voice. It’s trying to protect you and guide you towards a better future.

Use the two-minute rule to beat procrastination

In “Getting Things Done,” David Allen speaks about “the two-minute rule”. He says that as you go through your list of tasks, anything that can be done in two minutes or less should be done immediately. Don’t schedule it for later, do it now. The time you would take to schedule a task or make notes about it could be used to get the thing done.

I do my best to follow the two-minute rule and find that it not only aids my productivity, it is also very satisfying. It allows me to clear my plate of “open tasks” and it feels good knowing I’m getting things done.

Part of the appeal of the two-minute rule is that psychologically, two minutes seems like no time at all. We don’t get caught up in thinking about what we have to do, we just do it.

Get ‘er done!

I use the two-minute rule in a different way, to beat procrastination when I find myself stalling on bigger tasks and projects. I know I’m not going to get the thing done in two minutes, but I can get it started, and getting started is the most important part.

So, I give myself two minutes to do something, even if it’s just re-writing the list of the tasks I’m not doing. I might make some notes, grab a link to a website to check out, or create an index page to the Evernote notes I’ve been collecting on the subject.

I might free-write for two minutes. Now that I think of it, I started this post with a two-minute stream of consciousness. I didn’t know what I would say on the subject, but once I started writing down my thoughts, I was on my way.

In two minutes, I might set up a new folder on my hard drive and add documents to it. Or prioritize my task list by putting tasks in numerical order.

Two minutes of activity also sets the stage for another two minutes. I might grab my newly prioritized tasks list and do two minutes on item number one. Or I might skip down to number eight and do two minutes of outlining, research, or brainstorming.

It’s all good. And it’s all just two minutes.

I suppose one could argue that any project could be completed in two-minute increments. All I know is that once I’ve started a project with one or two two-minute drills, I usually keep working on it.

Finding time for getting things done

Spinning plates. Putting out fires. Treading water. Does this sum up a good portion of your day?

Lawyers are paid to solve problems. Other people’s, not our own. If you’re spending too much time solving your own problems, you won’t have time for things that advance you towards your most valuable goals. Like getting paid by more people to solve more of their problems.

Solving (your) problems is important. When someone quits, you have to find someone to replace them. When you are audited, sued, or charged with an ethical violation, you have to respond. But responding to problems like these only helps you keep the machine running. It doesn’t bring in new clients or additional revenue. Peter Drucker said, “Results are gained by exploiting opportunities, not by solving problems.”

One good thing about problems is that they tend to repeat. It may be a few years before you have to deal with something again, but knowing that it will happen again allows you to prepare for it:

1. Make a list of problems that occur periodically. Small ones and big ones. Hiring and training new employees and temps, equipment leasing and purchasing, hiring vendors, moving offices, record retention, website security, and the list goes on. Add to your list throughout the year.

2. Create a system for handling each problem. Document your efforts to resolve the problem and minimize its consequences. Create checklists, forms/letters, and instructions.

3. Go through the list of problems and see which ones can be handled, at least in part, by someone else. Delegate responsibility for handling those problems (at least partially). Instead of running ads when you need to hire a new employee, for example, you might hire an employment agency.

It’s worth investing extra time in this project because it will save you time and headaches in the future. You’ll have more time for getting things done that help you grow your practice, instead of merely keeping the doors open.

Removing the obstacles to success

Instant manifestation. You think it and it appears. You write it down and it becomes reality. Sound good? Actually, it would be a nightmare. Your life would be a jumble of confusing and conflicting thoughts and you would be continually fixing mistakes and apologizing for transgressions.

Thankfully, there is a buffer of time between first thought and manifestation that protects us and keeps us sane. We want something, we think about how to get it, and then we do the work. It takes time and reason and effort to get from first thought to fruition.

And it’s a messy process. There are lots of failed attempts, unsolved problems, and abandoned ideas along the way. That’s part of the buffer, too. These obstacles help us clarify our objectives and ultimately, get better results.

But sometimes these obstacles get the better of us and stop us from getting what we want. How do you overcome obstacles that keep you from achieving your goals?

You could power through the problem. Drink another cup of coffee, burn the midnight oil and do what needs to be done.

When we do this, we acknowledge the obstacle and then defeat it by refusing to give up. When we do, we’re often the better for it. Tired, but victorious!

But there’s another way and it’s a lot less taxing. Instead of fighting the problem, eliminate it.

Make a list of obstacles that are keeping you from achieving your goals. Your list might look something like this:

  • I don’t know what to do/don’t know how
  • I’m not good at [whatever]
  • I don’t have enough time
  • I don’t have enough money
  • I don’t like doing what I have to do
  • I lack confidence
  • I procrastinate (actually, this is a symptom; the obstacle is one of the other things on this list)

Then, make a list of ways you could remove those obstacles:

  • Get help doing the things you’re not good at or don’t like doing
  • Money: Sell something, save, use credit, find vendors who will barter
  • Eliminate or postpone other tasks and projects to free up time (prioritize/learn to say no)
  • Talk to someone who has done it and get their advice
  • Read, take a class, and learn how to do it or how to do it better
  • Hire an expert to advise you
  • Outsource all or part of it
  • Change the rules. Modify the goal or objective to suit your present situation
  • Ignore the problem and let your subconscious mind solve it while you’re doing something else

You can either work harder (power through the problem) or work smarter (eliminate or dilute the problem).

And if neither of these works, you can confess your sins to your wife, mom, partner, or client and have them make you do it.

Hey, whatever works.

Prioritizing tasks: If it’s not a nine or 10, it’s a one

One of my favorite sayings is, “You can do anything you want, you just can’t do everything you want.” There isn’t enough time to do everything, but there is plenty of time to do what’s important.

The problem is, when you look at your list of tasks and projects, at a certain level, everything seems important. That’s why we wrote it down. To be productive and reach our goals, we need to decide which tasks are the most important and should receive top priority.

Greg McKeown, author of Essentialism: The Disciplined Pursuit of Less, suggests using “The 90% Rule” for prioritizing tasks. It allows you to take a step back and look at your list objectively.

Laura Vanderkam at Fast Company explains McKeown’s method:

You’re looking at a new opportunity. Rank it on a scale of 1 to 10 on how amazing you think it is. Then try this little thought experiment: “If it’s not a nine or 10, then it’s a one,” says McKeown. The goal is to take on tasks that are “a superb use of my time,” he says, “and I don’t mean that selfishly. I mean, is this the best way I can contribute to others, to society, is this my very highest point of contribution?” The point is that “we need to see the difference between things that are good and things that are exceptionally good,” he says. “It’s an important distinction in a world exploding with options.”

Out of ten tasks, one or two are likely to deliver the most value or biggest results. Put those tasks into their own category and put everything else aside. If this sounds like a variation of the 80/20 rule, I agree. And that’s why I like it.

Don’t get hung up in deciding what’s a six and what’s a seven. If it’s not a nine or 10, it’s a one.

Lawyer networking–is it a good use of your time?

Some say that formal networking (the way most people do it) is a low yield activity. They say that the people you meet at chamber of commerce and other formal networking events are unlikely to have much business to give you. They are networking because they need business. The ones who have plenty of business, and thus plenty of referrals to give you, are not at the events, they’re at the office helping their clients.

I’m not sure I’m willing to accept this as a universal truth, but let’s say it was true. If you’re thinking about networking as a means to grow your practice, does this mean you should reconsider?

No. It means you need to approach networking with a different agenda.

One way to do this is to forgo meeting most of the attendees at these events and instead focus on meeting the organizers and speakers. These people know the people at the events, and many more who aren’t. They can steer you towards prospective clients and other professionals who might be a good match.

Meeting these centers of influence allows you to leverage your time. You will have to work just as hard to build a relationship with them as you would with anyone else, but if you are successful, that relationship could yield far more results than a relationship with someone who is just starting out.

On the other hand, networking with people on their way up can also be a good thing. They may not have much business to give you right now, but if you stick with them while they grow and become successful, they could become good clients or referral sources.

Spend 80% of your networking time courting high-value connectors and centers of influence. Note that these people are probably sought after by others who want to know them and may also have attorneys to whom they are already committed. These people may be a tougher nut to crack, but if you are successful, they could open many doors for you.

Spend 20% of your networking time building relationships with people who can’t do much for you now, but might someday. They may be small potatoes, but in a few years, they may be so busy, you’ll never have a chance to meet them.

Getting things done by getting rid of your to do list

No matter which method of task management we use, the challenge we all face is having a task lists that has become unmanageable.

Right now, I have over 600 “next” items on my list. (I keep everything in Evernote using tags.) That’s too many.

The “Getting Things Done” (GTD) system requires us to go through our lists once a week, to update our priorities for the following week. But my list is too big and it’s been a long time since I have done a weekly review.

Please don’t tell anyone.

The weekly review is what makes the whole system work. When you stop, you no longer have a task management system, you have a library.

How do I fix this?

I’m thinking about doing something drastic.

I’m thinking about starting over. Clean out the list and start a new one.

Yep, get rid of all of my “next” items and start from scratch.

What’s the worst that can happen? I’ll forgot something I haven’t thought about in months? It couldn’t be that important, could it?

Don’t we pretty much know what’s important? Aren’t we already working on what we need to do right now? Don’t we also know what we’ll probably do after that?

And we’re got our calendars for anything with a deadline.

A clean slate sounds like it would be delightful, doesn’t it? After you add back a handful of “next” tasks you remember or that come up this week, your weekly review will be quick and easy. You won’t avoid it. You’ll start getting things done.

But letting go is hard to do for a lawyer. Too many “what ifs”.

So here’s an safer alternative:

Move all of your tasks to a temporary folder or apply a temporary tag. Then, go through everything one time and decide if it should still be on your next list. If so, add it back. You will probably delete a good portion of your list this way.

Of course the danger with this safer method is indecision. We have too many things we are sure we need to do, and we can’t eliminate them.

Being a lawyer can be a royal pain in the arse.

Okay, if you can’t decide, move those tasks to “someday”. Keep your next list lean and mean.

Yes, we’re also supposed to go through our someday list during our weekly review. But if you don’t, if you go through it every six months, or every once in awhile, I won’t tell anyone. Pinkie swear.

Are you chronically late? Here’s why and what to do about it.

Are you chronically late? Late to court. Late for appointments. Late getting home for dinner. If you are, there’s a reason.

You’re late because you want to be.

Being late serves you in some way. You may not be consciously aware of this, but it’s there nevertheless. How do I know? Because showing up on time is completely under your control.

I’m not talking about the things that happen to everyone from time to time. A traffic accident, a judge who keeps you late, an emergency at home. Stuff happens and everyone is occasionally late. But if you are frequently late, it’s because you want to be.

You choose to be late. You can choose to be on time.

You can schedule appointments far enough apart to give you enough time to get from one to the other. You can set alarms and reminders on your devices to let you know when it’s time to leave. You can get apps that provide traffic alerts. You can ask your staff to help you get out the door.

So why don’t you? I don’t know. All I know is that you don’t have to be.

I read an article that offered several “reasons” why people are chronically late. To my eye, they aren’t reasons in the sense that you don’t have control over them, they are excuses. They are HOW you CAUSE yourself to be late.

Sleeping late is the first on the list. You sleep late because you’re not getting to bed early enough. That’s how you cause yourself to be late. The question is why. You have free will. You can decide when to turn off the lights. You don’t because sleeping late serves you in some way. Perhaps it allows you to excuse less than excellent performance at work. Perhaps being late is merely a part of the process, or a byproduct.

In Eighth grade, I had to deliver a report in front of the room. I wasn’t ready and asked the teacher if I could have another day. When I was told I could not, I told him I didn’t feel well. That was true. I felt like crap because I was going to have to deliver a report I wasn’t prepared to give.

The teacher sent me to the nurse. Called my bluff, he did. The nurse did what nurses do, she took my temperature. Surprise–I had a fever. The nurse called my mother and sent me home and I had another day to prepare my presentation.

Our minds are powerful instruments. They can make us sick when we want to be, and they can make us late when we want to be.

You don’t have to be chronically late. Just like you don’t have to smoke, overeat, or watch too much TV. You can change your habits any time you decide to change them. So the next time you’re late, don’t make excuses, and don’t feel bad about it. You’re late because you wanted to be.

I don’t have enough time. (Yes, you do.)

We all know super busy people who seem to get more done in a day than we do in a week. They don’t have any more time than we do. They simply have different beliefs about time.

Most people believe time is scarce. They believe that because time is finite, there’s never enough of it to do what we need to do. But our beliefs create our reality. If you believe you don’t have enough time, then you don’t. If you have an abundant view of time, however, if you believe there is more than enough time to take care of everything that’s important, you will always have more than enough time.

How do you change your beliefs about time?

One way is to treat it like money.

If you believe you will always have enough money, you probably will. People who are generous with their money, tend to have plenty of it. People who tithe, for example, often report that money comes to them faster than they can give it away.

If you want to change your beliefs about time, give it away. That’s one idea that caught my attention in a post about re-framing our attitude about time.

“I have enough time to be generous with it”–is a surprisingly effective antidote to the time-scarcity mindset. Simply giving your time away to others, even as little as ten minutes, creates a sense of “time affluence.”

I can hear what you’re thinking: “You can always earn more money, but you can never get back your time.”

This is true, but too literal. We’re not keeping score, here. We’re trying to change beliefs.

I think giving away time as an attitude adjustment mechanism would be very effective for lawyers who often equate time with money. (They shouldn’t, in my opinion; but they do). “What? Give away billable time? Like, for free?”

Yes, for free.

“I don’t know, that doesn’t make any sense. I’m not sure I’d be comfortable with that.”

I understand. But maybe that’s exactly why you should try it. You might be surprised to find that like money, the more you give away, the more you have.

How to be more productive every day

“We often assume that productivity means getting more things done each day. Wrong. Productivity is getting important things done consistently. And no matter what you are working on, there are only a few things that are truly important.” So says James Clear in his blog post, The Only Productivity Tip You’ll Ever Need.

His advice: “Do the most important thing first every day”.

It works because our energy is higher, our willpower is stronger, and because human nature compels us to finish what we start (so start something important). When you do the most important thing first, other things that come up during the day won’t keep you from doing what’s most important because, well, you’ve already done them.

If you are a night owl, if you aren’t at full throttle until some time after the morning, start there. Whenever you start working, work on the most important task first.

Clear acknowledges that most people don’t do this. We are conditioned from an early age to respond to the stimuli around us, and we do. We answer emails, return phone calls, and take care of whatever might be in front of us, even if it’s a low priority. We also have work assigned to us by others, or by our duties as parents, and we are conditioned to take care of these things first, even if they aren’t the most important tasks in our day.

Clear doesn’t suggest shirking our responsibilities, but to make room in our life for the things that best serve our agenda, not necessarily someone else’s.

I’m guilty of this myself. I write a daily blog post. I don’t do it first thing in the morning, but I do it before working on other projects which are more important. I write the blog post “first” to get it done, so I can spend the rest of the day working on other things. I get the post done every day but I don’t always get as much work done on my most important projects. In fact, some days, I don’t get anything done on them at all.

I like the idea of starting the day with my most important task which right now means finishing a new book. My fear is that I will get engrossed in working on the book and leave no time to write a blog post, or other things I need to get done during the day.

I think the answer might lie in time blocking. That is, starting the day committed to a block of time for the most important task(s). Give it an hour, or two, and then work on other things. If there’s time left over, I can go back to the most important tasks.
